Training a Frontline Workforce to Supervise Agentic Systems

A retail chain deploying autonomous inventory-management agents across 200 stores realized that store staff had no framework for knowing when to trust the agent’s recommendations versus when to override them.

Client challenge

Early pilot stores showed a bimodal pattern: some staff blindly followed every agent recommendation, including a few clearly wrong ones caused by data quality issues at that store, while others distrusted the system entirely and overrode it so often it provided no value. Neither extreme captured the intended benefit of the technology.

Our solution

We built a supervision training program teaching staff specifically what the agent was good at, what its common failure modes looked like, and a simple decision framework for when an override was warranted versus when hesitation was just discomfort with a new system. Rather than a one-time training, we built in a 90-day supervised period with weekly check-ins during the highest-uncertainty phase of adoption.

We also gave staff a simple feedback channel to flag agent errors directly, which fed into the vendor’s model improvement process and gave staff a sense of agency over the system rather than feeling like passive users of it.

Results

Override rates normalized from the initial bimodal pattern to a consistent 8-12% across stores within ten weeks, aligning closely with the rate at which the agent’s recommendations actually warranted human correction. Inventory accuracy across the 200 stores improved 22% relative to the pre-agent baseline, once staff supervision behavior stabilized into an appropriate level of trust.
