Building the Product Operating Model for an Agentic SaaS Vendor

A vertical SaaS vendor had shipped an early agentic feature that could autonomously complete customer workflows, but had no consistent way to measure its performance or decide when it was ready to expand into new workflow types.

Client challenge

Traditional SaaS product metrics like feature adoption and session length didn’t capture what actually mattered for an autonomous agent — whether it completed tasks correctly, how often it needed human correction, and whether customers trusted it enough to expand its scope. The product team was flying without instruments specific to agentic functionality.

Our solution

We defined a new operating model built around agent-specific metrics: autonomous resolution rate, correction frequency, and SLA compliance for task completion time, replacing the generic SaaS metrics the team had been defaulting to. A staged expansion framework determined which new workflow types the agent was ready to take on next, gated by performance against those metrics in its current scope rather than a fixed roadmap timeline.

We also built a customer-facing trust dashboard showing exactly what the agent had done and why, since customer willingness to expand the agent’s authority depended heavily on being able to audit its decisions after the fact.

Results

Autonomous resolution rate for the agent’s original workflow improved from 61% to 89% within four months of instituting the new metrics and staged expansion framework, and the vendor confidently expanded the agent into two additional workflow types using the same gated framework. Customer-reported trust in the agent, measured through quarterly NPS specific to the agentic feature, rose from 32 to 58.
