An AI developer platform’s flat-tier pricing was leaving money on the table with its largest customers while pricing out smaller developers who wanted to experiment before committing — a mismatch its product and sales teams both felt but hadn’t been able to quantify.

Client challenge
The three-tier flat pricing model meant a customer using 2% of a tier’s included usage paid the same as one using 98% of it, and prospective customers who wanted to test the platform at low volume had no entry point below the lowest tier’s price point, causing measurable drop-off in the sales pipeline at the pricing-page stage.
Our solution
We redesigned pricing around metered usage with a generous free tier for experimentation, modeling the transition carefully against actual usage data from the existing customer base to ensure the new model wouldn’t unintentionally increase costs for good-faith existing customers. A migration path let existing customers opt into usage-based pricing gradually rather than facing an abrupt cutover.
We worked closely with sales to rebuild how the platform was positioned during the sales process, since usage-based pricing requires a different conversation about expected volume than a simple tier selection does.
Results
Free-tier signups increased 3.4x in the first quarter after launch, meaningfully expanding the top of the developer funnel, while average revenue per large customer increased 22% as usage-based pricing captured value from high-volume usage that flat tiers had left uncaptured. Sales-reported pricing-page drop-off, previously cited as a top-three deal-blocker, fell out of the top five within two quarters.
