Replacing Manual Order-to-Cash Reconciliation with Autonomous Agents

A mid-market manufacturer’s finance team was manually reconciling order, shipment, and invoice records across three disconnected systems every month-end close, a process that reliably ran late and introduced errors under time pressure.

Client challenge

The manufacturer’s ERP, warehouse management, and invoicing systems didn’t talk to each other, so reconciling a single order meant an analyst manually cross-referencing three separate screens. Month-end close regularly slipped two to four days past deadline, and roughly 8% of reconciled orders contained an error that had to be corrected the following month.

Our solution

We built an agent that connects to all three systems through their existing APIs and performs the reconciliation automatically, matching orders to shipments to invoices and flagging only the exceptions — mismatched quantities, pricing discrepancies, missing records — for human review. Clean matches close automatically; exceptions are routed to the right analyst with the discrepancy already diagnosed.

Because the agent operates read-only against source systems and only writes to a dedicated reconciliation ledger, finance leadership approved production deployment without requiring changes to the underlying ERP configuration.

Results

The finance team now closes reconciliation in under a day instead of the previous two-to-four-day slip, with the agent auto-matching 84% of all order records and routing the remainder as diagnosed exceptions. The error rate on reconciled orders dropped from 8% to under 1%, and the finance team redeployed the equivalent of 1.5 full-time analyst roles to higher-value forecasting work.
