Developer analytics showed the median new signup took 47 minutes to make a first successful API call — assuming they made one at all, since a meaningful share dropped off before completing setup. Documentation was technically accurate but organized around API reference structure rather than the actual sequence of steps a new developer needed to follow.
Our solution
We rebuilt the onboarding flow around a single measurable goal: time-to-first-successful-call. That meant a pre-configured quickstart with sample credentials, a redesigned documentation structure organized by task rather than API reference alphabetically, and an interactive code sandbox letting developers see a working call before writing any code of their own.
We instrumented the entire funnel to see exactly where developers were dropping off, which revealed that a confusing authentication step — not the API’s actual complexity — was the single largest source of abandonment, and fixed that first before investing further in the broader documentation redesign.
Results
Median time-to-first-successful-call dropped from 47 minutes to 21 minutes within one quarter of the redesign, and onboarding completion rate rose from 58% to 84%. Developer-reported satisfaction with the onboarding experience, measured through a post-signup survey, rose from 6.1 to 8.4 out of 10, and paid conversion within 30 days of signup increased 19% relative to the prior onboarding flow.
